Three Things Not To Do

Yesterday, I wrote about four ways to be unpersuasive — in the broadest sense. Today, let’s narrow the focus and talk about three things not to do in public speaking. These are behaviors that I see all too frequently and they detract from your effectiveness and your persuasiveness. (For my tips on three things you should do, click here).

  • No ned to apologize.

    Don’t fumble around — I see far too many presenters using the first five to ten minutes of their time fumbling around with their technology. As you’re trying to find your PowerPoint file, I’m reading your desktop — and I often find some very interesting tidbits. Show up early, make sure everything works, and be ready when the audience shows up. Even more radical — give a presentation without using PowerPoint. That simplifies everything.

  • Don’t apologize — if you apologize for yourself, you undercut your own position. If you don’t take yourself seriously, why would anyone else? You have a right to be there. Step forward and seize the moment.
  • Dont forget the housekeeping — the most important housekeeping items are to agree on the time and on how you’ll handle questions. If you’ve misunderstood how much time you have (or if your audience’s schedule has changed), you may have to adjust your presentation on the fly. Always double check what the audience expects of you in terms of time and feedback.

How To Be Unpersuasive

Not so fast!

Many of my articles focus on persuasion – how to persuade other people to do something because they want to do it. Today, let’s look at how not to be persuasive. I’ll again use Jay Conger’s article (click here), along with my own observations.

According to Conger, there are four common methods for being unpersuasive.

1) People attempt to make their case with the up-front hard sell. State your position and then sell it hard. When someone tries this on me, I just get stubborn. I’m not going to agree just because I don’t like their approach – even if I think there’s some merit to their argument.  I push back simply because I don’t like to be pushed on.

2) They resist compromise. If you want me to agree with you, I first want to know that you take me seriously. I want to know that you’ll listen to me and accept my suggestions – at least some of them. If you blow off all my suggestions … well, no deal.

3) They think the secret of persuasion lies in presenting great arguments. I often run into this with technical people. They may think that the merits of their argument (or their product) are so clear and convincing, that they don’t need to “sell” the idea. It’s so obvious I’ll be compelled to agree. Again, I just don’t like to be compelled to do anything. Logic is necessary but not sufficient.

4) They assume persuasion is a one-shot effort. I’ve never been successful at selling much of anything with just one visit. The old wisdom still applies: listen first, establish your credibility, and then start to build your case … listening for concerns and suggestions as you do.

Bottom line: persuasion requires patience and persistence. Take your time.

Where Does Credibility Come From?

According to the Greeks, a persuasive presentation consists of three major elements:

  • Ethos (trust) — first you need to establish that you are a trustworthy person. (Click here for more).
  • Logos (logic) — once you’re perceived as trustworthy (and only then), you can deliver the logic of your argument. (Click here).
  • Pathos (emotion) — to sum up, you need to touch on the audience’s emotions. Why is your recommendation good for them? (Click here).

I’ve always wondered, how do you quickly establish that you’re a trustworthy person? It’s not easy to project trustworthiness to an audience. Credibility is certainly a key ingredient — but that just begs the question, how do you project credibility?

Then I re-read Jay Conger’s article (click here) and discovered that credibility comes from two sources: experience and relationships.

I intuitively understood the experience part. Whenever I speak to an audience, I briefly introduce the relevant details of my experience. I try not to overdo it as I don’t want to come across as arrogant or academic. I find that a little self-deprecation can help. This is typically a variant on, “I know a lot about the topic because I’ve made a lot of mistakes….” Ultimately, however, I want the audience to know that I have been successful. To do this, I often find it helpful to have someone else introduce me. They can brag about me in ways that I can’t.

Conger points out that credibility also includes open-mindedness. Persuasive people are often perceived as good listeners as well as good speakers. They can incorporate what their audience has to say and adjust their positions. This is the relationship aspect of credibility. People who are honest, even-keeled, and who “generously share credit” are perceived as more credible and trustworthy.

But what if your audience doesn’t know that you are honest, even-keeled, and appreciative? What if you’re speaking to the audience for the first time? I find it’s very useful to interview members of the audience before I give a presentation. Then I can discuss my experiences and what I’ve learned. I’m more credible simply because I listened before speaking.

I also like to speak to the audience’s customers before a presentation. Because I’m an outsider, I can ask “dumb” questions of customers. This often produces interesting, even unique, insights that I can pass on to the audience. That demonstrates that I’m open to interesting sources of information and that I have some interesting perspectives to share. That makes me more credible and more persuasive.

Before you approach an audience, think about how you’ll build your credibility and trustworthiness. If you establish that you’re trustworthy early in the presentation, you may well succeed. If you can’t establish your credibility, the rest of your presentation is just wasted time.

Where’s Travis?

I’m heading to Orlando this weekend and not just because it’s snowing in Colorado and sunny in Florida. On Monday, I’ll give a keynote speech to Amcom Software’s annual user group event, Connect 12. Multitasking is a Myth

I can’t really do this.

I’ve never been able to pay attention to more than one thing at a time. I always assumed that this was a shortcoming on my part. I have friends who claim to be good multitaskers — attending to multiple projects and sources of information at the same time. I can focus on a task for hours on end but I’ve never been able to do two things at once. I always envied my multitasking friends.

Then last week, I attended a presentation by Bridget Arend, a professor of psychology at the University of Denver. Discussing how the brain works, she dropped an important tidbit: multitasking is a myth. People don’t really do two things at once. Instead, they are speedy serial task switchers. (Let’s call them SSTSers).

The best SSTSers can shift quickly from one target to another and focus intently on whatever target is in front of them at the moment. They focus intently and shift quickly. I think of expert trap shooters who can aim quickly at one clay pigeon, shoot it, and then — just as quickly — re-focus on another clay pigeon. They would never dream of aiming at two pigeons at once — it just doesn’t work. Perhaps we need to forget the old saying that we can kill two birds with one stone. It doesn’t happen. Believing it does only leads us astray.

This has important implications for communications. First, if you want to communicate to me, be sure you have my attention. If you walk into my office when I’m intently focused on my computer, you may not get my attention for a few minutes. It’s often a good idea to suggest that we go out for a cup of coffee — change the scenery, change the context, and allow me to re-focus. As Suellen can attest, I sometimes look straight at her and yet fail to hear anything she says.

Similarly, audiences don’t multitask well. You need a good introduction to grab their attention and get them to re-focus on you rather than whatever they were thinking about before. Some speakers love to show text-heavy slides while continuing to talk at normal presentation speed. They’re assuming that filling two channels — eyes and ears — will increase the impact. Actually, it’s just the opposite — the two channels cancel each other out. Sooner or later, each audience member attends to one channel or the other. Visual learners (a majority of us) tend to look at the slides while relegating you to oblivion.

This is also a good reason not to mention anything even remotely sexual in your speeches. Rest assured that sex is wildly more interesting than anything you’re talking about. If you mention sex, a good chunk of your audience will wander off on that track, never to return to your track. Sex is the ultimate serial task. Even the best SSTSers can’t switch quickly from that track to another. So, now that you’re thinking about sex, it’s time for me to sign off. I’m not going to get your attention back.
